  • The AI-assistants ↔ AI-agents threshold sits between Emerging and Basic. Anything below Basic is “an assistant,” even if vendors brand it agentic.
  • “Agentic AI” is the broader band — starts at Emerging (conversational assistants do exhibit weak goal-pursuit) and runs through Advanced.

Use this matrix when a vendor pitches “an AI agent” — score the actual product across all six dimensions. A real “agent” rarely sits at the same level on all six. Most production “AI agents” in 2026 are Basic-Intermediate on Perception/Decisioning/Knowledge and Emerging-Basic on Adaptability/Agency.

BOAT = “business orchestration automation technology” — Gartner’s category term for enterprise apps that are adding agent surfaces on top of existing CRM / marketing-automation / workflow products.

CMO strategy guidance per Gartner: don’t pick one quadrant. Run a flexible, composable tech strategy that accommodates multiple provider types simultaneously. Different quadrants win different problems; locking in to a single quadrant amplifies single-vendor risk and leaves capability gaps.

The Five Marketing-Process Targets (ranked for agentic adoption)

Gartner’s “evaluate these processes for AI agent-enabled performance gains” list — in declining-leverage order from the document:

  1. Customer journey orchestration — reasoning models analyzing situations, making inferences, guiding actions across commerce / personalization / advertising / sales enablement
  2. Workflow optimization — segmentation, ideation, project tracking, campaign optimization, content personalization
  3. Competitive research and customer insight — combining disparate data streams, surfacing key events
  4. Scenario and strategic planning — processing structured + unstructured data to deliver timely context and adjust strategies
  5. Content and campaign creation — drafting, testing, generating across modalities (vision / audio / language), bypassing traditional design + approval cycles

Cost Drivers (per Gartner’s framing)

Recurring costs of AI agents at scale are driven by:

  1. Number and complexity of reasoning steps in an agentic workflow or decision flow
  2. Size of context prompts and output
  3. Deployment model (cloud, hybrid, on-prem, dedicated tenancy)
  4. License model (per-call, per-seat, per-task, capacity-reserved)
  5. AI data readiness (the data-prep cost most enterprises underestimate)

Vendor pricing models + data management costs dominate cost variability — a fact CMOs should price into vendor evaluations before picking a quadrant.

This Gartner framing aligns with the token-optimization angle for Claude Code (reasoning-step count is the dominant cost driver) and the 2026 business-demand field data caveat that the bottleneck is upstream from the agent.

CMO Actions Today (Gartner’s recommendations)

  1. Incorporate AI agents into strategic planning. Investment focus: data + analytics, content creation, advertising, e-commerce, sales enablement.
  2. Be mindful that not every problem is best solved by an AI agent. Map existing human-led workflows and understand decision-making logic, objectives, and tools used.   3. Promote integration of multiple AI practices — learning, workflow automation, decision-making — rather than over-indexing on any one surface.
  4. Position marketing as a pilot environment. Secure internal simulation environment for agentic applications. Controlled limited pilots that have passed trials before deployment.
  5. Invest in API foundations now. With IT and operations. MCP and A2A adoption will increase API surface area and API usage — agents need API endpoints to act through.

Try It

For the WEO AI Council and operators thinking about Gartner’s framing:

  1. Use the Figure 2 capability matrix as an evaluation rubric for the next agentic vendor pitch you take. Score the product across all six dimensions. The score sets the negotiation floor.
  2. Don’t single-vendor-quadrant. Run a hyperscaler relationship (Anthropic + Google + AWS), an enterprise-app relationship (GoHighLevel for CRM, HubSpot if needed), a specialist relationship (LangChain / CrewAI for custom agentic builds), and consultant relationships only when the change-management need exceeds internal capacity.
  3. Audit your data-readiness before picking an agent. Per Gartner, AI data readiness is one of the five top cost drivers. The cleanest way to surface this is to run Rick Mulready’s “fresh Claude session, ask a question about your business” test — if Claude answers like a stranger, your context layer needs work before you buy an agent.
  4. Invest in MCP foundations now. Gartner’s specific call. WEO already runs MCP servers as core infrastructure — this Gartner read is independent corroboration that the bet is correct.
  5. Apply the marketing-as-pilot-environment frame to existing surfaces. OmniPresence, Blog-Agent-Worker, and Clawdbot are exactly the kind of internal-simulation environments Gartner recommends. Use the existing surfaces as the controlled pilots; only deploy to client-facing flows after passing trial gates.
  6. Translate Gartner’s five process targets into a governance roadmap item. Sort WEO’s existing capabilities against the Gartner table; the gaps become the 2026 R&D queue.

Open Questions

  • Gartner places the AI-assistants ↔ AI-agents threshold between Emerging and Basic. WEO’s existing surfaces (OmniPresence, Blog-Agent-Worker, Clawdbot) sit at Basic-Intermediate — but how would Gartner’s analysts actually score them across the six capability dimensions? Worth running an internal scoring pass before citing Gartner’s framework in client-facing decks.
  • The Figure 3 vendor list is Gartner’s pick of “examples,” not a comprehensive market map. Anthropic appears nowhere in the four-quadrant view despite being the model provider behind several listed BOAT and specialist offerings. Worth understanding how Gartner is taxonomy-fitting model labs vs. agent platforms.
  • “AI data readiness” is named as a top-five cost driver but not defined operationally. What’s the actual measurement? Schema completeness? Data freshness SLA? Identity resolution? CMOs need a measurable definition to budget against, and Gartner’s excerpt doesn’t give one.
  • The MCP + A2A “more APIs, not fewer” prediction is plausible but unbacked by data in this excerpt. Worth pairing with a future ingest of Gartner’s full Hype Cycle for AI Agents (or equivalent) for the supporting evidence.
  • Gartner’s “marketing as internal-pilot environment” is excellent guidance, but most WEO Marketly surfaces already serve clients — they’re not internal sandboxes. How does Gartner’s framing adapt for an agency where “marketing” is the product? Open question for the WEO AI Council.
